Your Ads Are Running But No Leads Arrive? Check These 7 Places First

If your ads are running and you are not receiving leads, there is a real possibility the leads exist and are simply not reaching you. Before you cut the budget or change agency, check the seven places a Pakistani business most commonly loses leads between the ad and the phone.

Short answer: leads generated on Meta do not automatically arrive anywhere. They sit in Meta's Leads Centre until something collects them. If nobody connected a CRM, downloaded the CSV, or set up WhatsApp routing correctly, the leads accumulate unseen while the business owner concludes that advertising does not work.

This is one of the most common and most expensive problems we find when auditing Pakistani ad accounts. The campaigns are fine. The creative is fine. The money is being spent well. And the leads are sitting in a dashboard nobody has opened.

Below is the diagnostic sequence we run, in the order worth checking.

First: Are the Leads Actually Being Created?

Open Meta Business Suite and go to Leads Centre (sometimes labelled Instant Forms or Forms Library). Select your form and look at the submission count.

Do this before anything else. It splits the problem cleanly in two.

Why this matters so much

If submissions exist, every rupee you spent worked. The failure is in the plumbing between the ad and your sales team — which is far cheaper and faster to fix than a campaign problem, and does not require spending more.

Seven Places Leads Get Lost

Nothing is collecting them

The most common cause by a wide margin. Meta stores lead form submissions in Leads Centre, but it does not push them anywhere on its own. Without an integration, an automation tool, or someone downloading the CSV, they simply accumulate.

Fix

Connect a CRM or automation tool, or set a daily routine for downloading leads. Manual download works, but only if someone actually does it every day.

Lead access permissions are missing

A frequent and genuinely obscure cause. Having admin rights to the Facebook Page is not the same as having lead access. Integrations fail silently when the connected user lacks that specific permission — no error, no warning, just no leads.

Fix

In Business Manager, check Page settings and confirm the connected user or partner has explicit lead access, not just page admin rights.

Click-to-WhatsApp goes to the wrong number

Specific to Pakistan, and we see it constantly. The campaign was built with a personal number, an old business number, or a number where WhatsApp Business was later reinstalled and lost its link. Enquiries are being sent to a phone nobody is watching.

Fix

Click your own live ad from a different phone. If the conversation does not open on the correct device, you have found it.

WhatsApp messages are landing in Message Requests

Messages from unknown numbers can sit in a separate requests area rather than the main inbox, particularly on WhatsApp Business. Owners scroll their main chat list, see nothing new, and assume no enquiries arrived.

Fix

Check message requests and any filtered or archived folders. Assign one person to check them daily rather than relying on notifications.

The integration silently disconnected

Access tokens expire. Someone changes a password, removes a user, or reauthorises Business Manager, and the connection breaks without notifying anyone. Leads stop flowing on a specific date and nobody notices for weeks.

Fix

Compare the date leads stopped arriving against your Leads Centre submission dates. If Meta shows submissions after that date, the integration is your problem. Disconnect and reconnect it.

Form fields do not map to your CRM

Leads transfer but arrive incomplete or blank because field names do not match. Your team sees empty records and assumes the leads are junk — particularly common when the form asks for information in Urdu or uses custom questions.

Fix

Submit a test lead through Meta's lead ads testing tool and follow it all the way through to your CRM. Check every field arrived intact.

They arrive, but nobody responds fast enough

Not a technical failure, but the outcome is identical. Enquiries in Pakistan arrive mostly in the evening and go cold within hours. A customer messaging four businesses will deal with whoever replies first — by morning, the lead is gone and the report still counts it.

Fix

Assign someone accountable for evenings and weekends. This single operational change frequently outperforms any campaign optimisation.

The Same Problem on Google Ads

Less common, but worth checking if you run Search campaigns.

  • Lead form extensions hold submissions in the same way Meta does. They need downloading or connecting to a webhook.
  • Call-only campaigns generate calls that never appear in any report if call tracking is not configured. The business receives calls and cannot attribute them.
  • Website form submissions fail quietly when a contact form has no delivery address set, or when submissions route to a mailbox nobody monitors. Test your own form monthly.

If either one does not reach you within a minute, you have found a leak that is costing you money right now. Most business owners have never done this, and a meaningful proportion discover something broken.

How to Build It So It Cannot Break Quietly

  1. Route to WhatsApp, not just a form. In Pakistan, Click-to-WhatsApp consistently outperforms form fills because that is where buyers already are.
  2. Tag the source. Enquiries should arrive stating which campaign, package or project they came from — not as an unattributed "price?" message.
  3. Send a duplicate to email. Redundancy costs nothing and means one broken integration does not lose a week of leads.
  4. Set a monitoring rule. If no lead arrives in 48 hours during an active campaign, someone should be alerted rather than assuming it is a quiet week.
  5. Test after every change. New form, new number, new team member, reinstalled WhatsApp — each is a chance for the chain to break silently.

Frequently Asked Questions

Where do Facebook leads actually go?

They are stored in Meta's Leads Centre, inside Business Suite. Meta does not send them anywhere automatically. Unless you connect a CRM, use an automation tool, or download the CSV yourself, they stay there indefinitely.

Why did my leads suddenly stop arriving?

Most often an expired access token or a permissions change broke the integration silently. Compare the date they stopped against submissions in Leads Centre — if Meta is still recording submissions after that date, the campaign is fine and the connection is broken.

My WhatsApp shows no messages but Meta says I have leads. Why?

Check three things: whether the campaign points at the correct number, whether messages are sitting in message requests rather than your main inbox, and whether WhatsApp Business was reinstalled at any point, which can break the link.

How quickly should we respond to a lead?

Within minutes during evenings and weekends, which is when most Pakistani enquiries arrive. A customer contacting four businesses will engage with whoever answers first. This is the highest-return operational change most businesses can make, and it costs nothing.

Are my leads fake if nobody answers the phone?

Sometimes, but check the alternatives first. Slow response, wrong number captured, or a form that made submitting too easy without qualifying all produce the same symptom. Genuinely fake leads are less common than assumed.

Should we use lead forms or send people to WhatsApp?

In Pakistan, WhatsApp usually converts better — it is where buyers are comfortable and there is no page to load. Lead forms suit businesses with a proper CRM and a team that works through a list. Many run both.

How do I test whether my setup works?

Use Meta's lead ads testing tool to submit a test lead, then follow it through to wherever it should arrive. Separately, click your own live ad from an unconnected phone. Both tests take minutes and catch most problems.
